ROI = (Annual benefit − Annual cost) / Annual cost

Where:

Worked example: 5-person B2B sales team

Team: 5 reps. Average deal: $5,000. Currently closing 12 deals/mo.

ROI year 1: ($151,200 − $2,400) / $2,400 = ~6,200%. Payback: under 1 month.

Worked example: 1-person solo founder

Solo. Average deal: $500 (services). Closing 15 deals/mo.

ROI year 1: ~1,400%. Payback: under 2 months. (HubSpot Free works because solo + under threshold means no per-seat cost.)

Worked example: when it doesn't pay back

Solo. Coffee shop. 50 customers/day, $8 average ticket. No pipeline.

CRM doesn't produce "deals saved" because there's no pipeline to lose. Admin time is already minimal (the POS handles it). Annual benefit: ~$0. Annual cost: $1,000+. ROI: negative. Use a POS + email list instead. See when not to use a CRM.
